Internal: Design Partners in Beta โ€” Business Case, Value Proposition, and Workshop Focus

A question came up with partners and mentors: Are design partners simply test customers โ€” and do they need to understand the business case before investing time (and possibly money)? Short answer: yes on value proposition, no on oversimplifying to โ€œjust a test customerโ€.

What we mean by โ€œdesign partnerโ€โ€‹

A design partner is more than an anonymous beta tester:

Design partnerClassic test customer
GoalValidate product-market fit for EUโ†”China B2B sales togetherTry software
CommitmentRegular feedback, real use cases (WeCom/WeChat, pipeline, CRM)Ad-hoc usage
In returnEarly access, co-shaping, preferential termsOften free without structure
SuccessMeasurable improvement in daily sales workโ€œWorked / didnโ€™t workโ€

For Pragma, design partners are EU B2B teams with an active China GTM motion โ€” e.g. manufacturing export, industrial, SaaS, or agencies โ€” whose sales actually run on WeChat/WeCom + email and who today switch between CRM, inbox, and chat apps.

Why value proposition must come firstโ€‹

Thomasโ€™s point is absolutely right: Nobody invests time โ€” let alone money โ€” without a clear โ€œwhy do I need this?โ€

Our value proposition in one sentence:

Pragma unifies WeChat/WeCom, email, and CRM in one pipeline โ€” so EU teams selling into China stop losing deals between chat and spreadsheets.

What the customer gets (outcomes, not features):

  • Less tool switching โ€” one workspace instead of chat + CRM + Excel
  • Faster follow-ups โ€” AI drafts in DE/EN/ZH in context
  • Better pipeline visibility โ€” leadership sees status across channels
  • EU data posture โ€” hosting and workflows for European requirements

Only after this is understood does a beta phase make sense.

Beta phase: free, discounted, or pilot fee?โ€‹

Both can work โ€” depending on maturity and mentor feedback (e.g. RWTH):

  1. Free beta (time-limited) โ€” for very early partners with high feedback load
  2. Discounted pilot โ€” e.g. structured cross-border pilot (not โ€œfree foreverโ€)
  3. Paying design partner โ€” strongest product-market fit signal (target: first paying customers Q3 2026)

Important: Even a free design partner โ€œpaysโ€ with time and data from real deals. Hence: clear expectations, onboarding wizard, defined timeframe.

Focus for the next workshop (3โ€“5 year business plan + beta)โ€‹

Suggested agenda:

Block 1 โ€” Value proposition & ICP (45 min)โ€‹

  • Who is our customer โ€” and who is not?
  • Problem โ†’ outcome โ†’ differentiation vs. HubSpot / China-only tools
  • One aligned wording DE / EN / ZH

Block 2 โ€” Design partner program beta (45 min)โ€‹

  • Design partner criteria (checklist)
  • Offer: what they get / what they give
  • Beta pricing: free vs. pilot vs. founding customer
  • Target: 3โ€“5 design partners by Q4 2026

Block 3 โ€” Business plan 3โ€“5 years (60 min)โ€‹

  • Revenue path: โ‚ฌ0 MRR today โ†’ โ‚ฌ5โ€“10K MRR (12 months post-raise)
  • Channels: design partners โ†’ references โ†’ self-serve + outbound
  • Milestones: incorporation, first GTM hire, seed readiness
  • Capital need and use of funds (โ‚ฌ750K pre-seed)

Block 4 โ€” Next steps (15 min)โ€‹

  • Owners per workstream
  • Dates, first design partner conversations, demo links

What Pragma has today (honest)โ€‹

  • Live MVP at app.mikemuellers.de
  • Self-serve demo & checkout
  • Design partner onboarding wizard (5 steps: channel โ†’ playbook โ†’ CRM โ†’ AI โ†’ alerts)
  • Pre-revenue (MRR โ‚ฌ0) โ€” communicate honestly, but the product is real

Summary for the group chatโ€‹

Design partners are structured pilot customers with a feedback commitment โ€” not random testers. Value proposition must come before beta. The workshop connects both: a clear โ€œwhy Pragma?โ€ plus a concrete plan to reach first revenue in beta.
